Description

Web and Mobile Projects: Defining Requirements, Managing Delivery and Testing

Lead a website or application project from requirements document through to a controlled go-live

  • 3 days — 21 h
  • In-person or virtual
  • Foundation
  • Up to 6 participants

Web and mobile projects usually go off track long before the first line of code is written: requirements expressed as solutions, scope that expands meeting after meeting, a vendor invoicing unplanned change requests, and acceptance testing rushed through the day before launch.

Over 21 hours, this programme equips the business owner side of the project: capturing requirements, drafting the requirements document, functional design, delivery oversight, acceptance testing and go-live. Deliverables are produced on a project brought by participants or supplied during the session.

Learning objectives

  • Frame a requirement in terms of user needs rather than technical solutions
  • Draft a requirements document a vendor can work from
  • Design the site structure and functional wireframes of the project
  • Manage delivery and handle change requests
  • Organise acceptance testing and secure the go-live

What makes this programme different

The requirements document is drafted and then peer-reviewed between participants
A complete acceptance test plan is built with its test cases
Mid-project change requests are handled through role-play

Programme

1Project Framing and Requirements Capture

Start from user needs, not from screens

  • Define the project objectives and its beneficiaries
  • Gather requirements from the business teams concerned
  • Write expected uses in the form of scenarios
  • Set the scope and what is explicitly excluded

2Requirements Document and Vendor Selection

Be understood before going to market

  • Structure the functional requirements document
  • Describe technical and content constraints
  • Build the proposal comparison matrix
  • Conduct a vendor selection interview

3Functional Design

Draw the product before building it

  • Design the site structure and main user journeys
  • Produce annotated functional wireframes
  • Specify the expected business rules
  • Plan content requirements and their production

4Delivery Oversight

Hold scope, schedule and budget

  • Organise governance meetings and their minutes
  • Handle change requests and assess their impact
  • Track progress through deliverables rather than percentages
  • Anticipate risks and blocking points

5Acceptance Testing, Go-Live and Beyond

Verify, then operate

  • Build the acceptance test plan and its test cases
  • Qualify and track defects through to resolution
  • Prepare the switchover and the rollback plan
  • Set up measurement and post-launch improvements
